Machine Trust Budget — separating human attention spend from machine trust
Short answer: A Machine Trust Budget separates spend that makes people see the brand from spend that gives machines a reason to cite or name the brand. Reach and ads do not automatically become citations; earned proof and extractable pages more often enter the answer path.
In the boardroom, the question I put on the table is no longer “does AI affect us?” but which budget line pays for machine trust — and against which KPIs? The simple frame: a Machine Trust Budget.
Quick facts
- Human attention ≠ machine trust. Impressions, views, and sponsored cards move people; AI citation leans on facts that can be retrieved again.
- Paid media is not dead — it has its own KPIs. Do not force one budget line to answer both questions.
- Extractable pages + corroboration are auditable “machine trust” spend without guaranteeing citations.
- One blended AI score must not replace a per-engine column audit on the budget slide.
- Re-measure at +30 days (or +7–14 after URLs go live) with frozen prompts — not same-week vanity.
- Citation volume in monitors can thin upstream. Any SoV chart beside the budget needs a denominator caveat.
- Board numbers I bring to the slide: Muck Rack What Is AI Reading? (May 2026): ~84% of AI citations from earned/independent sources; journalism alone ~27%; paid/advertorial ~0.3%. Pew (2025): clicks to traditional results fall to ~8% when an AI summary is present (vs ~15% without). Honesty note: 84% is a wide earned bucket — not a claim that “PR already owns 84%.”
Two budget pockets (board language)
| Question it answers | Example spend | Relevant KPIs | |
|---|---|---|---|
| Human attention | Do people see / remember us? | Paid media, social, events, sponsored placements | Reach, brand lift, traffic, human leads |
| Machine trust | Do machines have a reason to cite/name us? | Extractable answer pages, FAQ/tables, third-party corroboration, stable owned text | Appears per engine, accuracy, owned URLs cited — separate columns |
Both pockets can live in one fiscal year. The failure mode — and what I push back on in the deck — is merging them into “AI marketing %” without saying which deliverables are for humans and which are for machines.
Table: budget line × purpose × KPI × typical mistake
| Budget line | Purpose | Relevant KPI | Typical mistake |
|---|---|---|---|
| Paid social / display | Human attention | Reach, CTR, human CPA | Treating impressions as “AI visibility” |
| Sponsored / native | Attention + (sometimes) a text trail | Lift; pinned facts when present | Buying coverage with an AI-citation promise |
| SEO / owned content | Retrievability + buyer answers | Pages live, FAQ/table structure, crawl | Article-mill volume with no prompt baseline |
| PR / earned media | Human corroboration + external trail | Claims aligned with owned; source quality | Counting releases, not claim traces |
| Podcast / audio brand | Attention + corroboration if text exists | Companion HTML/FAQ, not plays alone | Video-only with no citeable page |
| “GEO / AI visibility” line | Machine trust (should be) | Per-engine columns + URLs fixed | Blended AI SoV as a contract KPI |
| Tools / dashboards | Faster reading | Audit time, page decisions | Dashboard with no action = cosmetic cost |
How to put it on a budget slide (Jakarta buyer)
- Split two rows on the deck: Human attention | Machine trust — even if the vendor is the same.
- Attach frozen prompts (versioned) to the machine-trust row.
- Reject one blended AI score as a payment gate. Ask for GPT / Gemini / AIO / AI Mode columns (etc.).
- Tie deliverables to URLs, not to “content count.”
- Footnote volume: if citation harvest shrinks between periods, SoV can move without spend changing — note it on the slide.
- Dual Legibility Tension (White Wood): a slide that only satisfies humans (“we look visible in AI”) without machine proof (extractable claims per surface) is a half-blind budget — that is what I footnote for the board.
What a Machine Trust Budget is not
- Replacing all paid media with a “ChatGPT strategy.”
- Selling WW SaaS / dashboard features as the core of the budget.
- A GEO services listicle as a line item with no URLs.
- Citation or ranking promises across all engines.
FAQ
Is paid media dead?
No. Paid media still matters for human attention and funnel. It simply does not automatically buy citation. Budget both with their own KPIs — that is what I ask for on the communications P&L.
Can one AI score replace the audit?
No. A single blended number hides which engines are empty. For budget gates, ask for per-engine columns + a URL list — or you are funding cosmetics.
How does Dual Legibility enter the budget slide?
One line is enough: spend must pass a human reader and give machines a claim they can retrieve again. If the slide only shows reach, you have not budgeted machine trust.
What gets re-measured at +30 days?
The same prompt set; per-engine columns; whether fixed URLs appear as sources; whether external corroboration is live. Compare to baseline. If total sources in the monitor drop, log the caveat before calling ROI.
Does this mean cutting PR?
No. PR/earned that carries pinned facts often becomes corroboration for machine trust. What gets cut is spend that only chases volume without an auditable claim trail.
Three outputs I ask for before the next budget cycle locks
- A frozen buyer-prompt list (version + date).
- Baseline share-of-answer — where the brand appears, with which sources; where it is absent.
- A proposed Machine Trust Budget as a separate line, with KPIs for frequency and accuracy of being named in AI answers on the same prompts — re-measured 30–60 days later.
